3-way switch installation

I am trying to replace my 3-way switches on my hallway ceiling light. I can't seem to get them to work correctly. If I have one of them in the off position, the other one won't work. On the one switch I have a black, white, and red wire. One the upstairs box I have two black wires and one white, with a white and red wire twisted together. I have tried many combinations with all kind of results--do not work at all or work as described above. I am VERY frustrated, hopefully someone can help me. Thank you.
