I had not checked back on this topic in a while, here is my guess, you are using too much draft and pulling most of the heat up the flue, choke of the under fire air untill you get a smoky fire then add draft untill the flames stand up nicely, put a thermometer in the hot air out duct and only make very small adjustments untill you see that you are getting the most out the flame.
